Operations consulting for small businesses
Operations consulting means diagnosing why work stalls in your business, then fixing the process before adding technology: Gameplan maps how work really moves, restructures the broken hand-offs and bottlenecks, writes SOPs your team will use, and automates only where it genuinely pays back. AI comes last, only when it earns it.
Our position
AI is not always the right answer. We will tell you so before you spend anything on a build.
Every other consultant sells a predetermined answer: this one sells AI, that one sells their software, the next one sells a twelve-week engagement. We do not start there. We start with diagnosis.
Most of the time, the friction in a business is not a technology problem. It is a process problem that has never been mapped, a hand-off that has no owner, or a decision that bottlenecks on one person because nobody has written down how it gets made.
Fix those first. Then, if automation genuinely removes work and pays back, we build it. If it does not, we will tell you clearly and save you the cost of finding out the hard way.
What we hear
The symptom is rarely the real problem
Business operators often describe what they're experiencing. A real diagnosis tells you what is actually causing it, and then you can remove the friction.
What they say
"I'm the bottleneck. Everything flows through me."
What it actually is
The process waits on one person because there is no clear way for decisions to be made fast and systematically. The fix is structure, not work harder.
What they say
"We keep dropping things between teams."
What it actually is
Hand-offs happen across email or Slack and fall through the cracks because no single system owns the flow of a job. Visibility fixes this.
What they say
"We do the same manual tasks every week."
What it actually is
Repetitive work that follows a predictable pattern can typically be automated. Mapping out the process and scenarios identifies the real friction.
How we work
We diagnose before we prescribe
In that order, every time. Automating a broken process makes things faster and more wrong.
Workflow audit
We map how work actually moves through your business, not how you think it moves. We find the hand-offs that break, the slow decision making, and the manual steps nobody has questioned.
Fix what is broken
We implement the fixes: restructured processes, the right tools configured correctly, and SOPs your team can actually follow. Most of the value comes here, before anything is automated.
Automate where it pays
If a process is stable, repetitive, and worth automating, we build it. If AI helps remove further friction or add more value, we'll say so. We never automate a broken process. Fix it first.
What you get
Cleaner processes, documented and working
Everything we produce is built to be used, not to sit in a folder.
A workflow map
A clear picture of how work actually moves through your business, where jobs start, who owns each step, and where they break down.
A fix list with priorities
Ranked by impact: quick fixes that remove friction now, and structural changes that prevent the same problems recurring.
SOPs that get used
Short, specific, and written for the person doing the work. Processes people can follow without asking.
Tools configured right
If you need better software, we recommend it and set it up correctly. If you already have the right tools but are using them wrong, we fix that.
Automation where it earns it
AI or workflow automation, only where a task is stable, repetitive, and genuinely too expensive to keep doing by hand.
Honest advice on what not to build
Sometimes the right answer is to leave something alone. We will tell you that, clearly, instead of building automation you do not need.
Common questions
What people ask first
What does an operations consultant do for a small business?
We audit how your business actually works, how jobs move, where they stall, who owns what, and fix what is slowing you down. That usually means restructured processes, documented SOPs, the right tools set up correctly, and automation where it genuinely pays back. Our job is diagnosis first, not selling a solution.
When should I hire an operations consultant?
If the same problems keep recurring, work is regularly dropping through the cracks, or too much is flowing through one person (usually you), those are reliable signals. You do not need to be big for this to be worthwhile. Most of the clients who benefit most are growing businesses where the informal systems that worked at ten people are breaking at twenty.
How much does operations consulting cost?
It depends on the scope. A focused workflow audit with a fix list is a shorter, fixed-price engagement. Full implementation, restructured processes, SOPs, tool setup, and automation, takes longer and is scoped at the start. We do not quote open-ended day rates. Talk to us and we will give you a number before you commit to anything.
Do I actually need AI, or just better processes?
Usually better processes first. AI and automation amplify whatever is underneath them. If the underlying process is unstable, automating it makes things faster and more wrong. We audit before we recommend anything. Sometimes the honest answer is that you need a clearer hand-off and a shared inbox, not a workflow tool.
What is the difference between an operations consultant and a fractional COO?
An operations consultant comes in, diagnoses specific problems, and builds the fixes. A fractional COO is an ongoing senior operator who owns the whole operations function. We do both: short-scope diagnostic engagements and longer embedded work. Which fits depends on where you are.
